Joe Richmond had a clear picture of what he wanted The Proper Plumbing Co to look like in 2028 and beyond: a team that operated independently, a growing commercial book built on long-term retainer relationships, and a business fit for the future. What he needed was the infrastructure to get there.

The business
The Proper Plumbing Co is a well-run plumbing and heating business working across the domestic and commercial sectors in West Yorkshire. Its owner, Joe Richmond, is Gas Safe registered, a CIPHE member and a qualified G3 unvented engineer.
The business had already built a genuinely strong commercial position on a deliberate and effective Google-led customer acquisition strategy, with a subcontractor delivering ten to fifteen jobs a week and next to no callbacks.
What we were asked to do
Joe approached M.A.S Works to map and document the full business. Nothing was broken. The point was to create the foundations for the next stage of growth.
With a new admin hire starting and plans to scale the commercial side of the business, he needed clear processes, proper delegation, and a way of running the business that did not depend entirely on him.
How we worked
We ran seven structured sessions with Joe and his team, working through each area of the business in turn: customer acquisition, job planning and scheduling, service delivery, administration and finance, compliance and quality, customer retention, and business development.
Each session produced a written analysis and process documentation. The full review took several weeks, with Joe and the team working alongside us throughout rather than being handed a report at the end.
What we found and what changed
Enquiry management and revenue leakage
The existing CRM was being worked around rather than through. Because enquiries were not always logged and followed up systematically, a proportion of potential jobs was never converted or tracked. Depending on conversion rate, that was worth an estimated £18k to £72k a year.
Closing that gap took process changes: clear intake questions, documented follow-up steps, and the admin taking ownership of the booking process using a structured framework.
Delegation and the Green / Amber / Red framework
Almost everything in the business ran through Joe. Scheduling, quoting, customer queries, compliance tracking, all of it landed with him.
We designed a simple three-tier job classification framework that gave the admin team a clear mandate. Red jobs she handles end to end, Amber jobs she books and Joe approves, Green jobs she takes the details for and passes straight to Joe.
The framework also defined what to ask before booking each job type, which cut the back-and-forth and freed Joe from around fifteen hours of administration a month.
Compliance, certification and risk control
Compliance was being managed well in practice but had little documentation or structure behind it. We built a compliance calendar into the team's job management system, documented the renewal schedule for every licence and qualification, and created a pre-filled digital WaterSafe certificate for Joe's iPad, so professional certification goes out with every relevant job.
A new CRM to support the commercial growth strategy
As the commercial side of the business grew, taking in hotels, commercial property and facilities management contracts, it became clear that domestic and commercial customers needed different propositions and different processes.
They also needed a CRM that let Joe and the team manage enquiries properly on the move, and that could carry new services like inventory management, AI-driven job description toolkits and automated customer follow-up. The new CRM was launched, customer data migrated and the operating model embedded within the team.
Where the business is now
Phase 1 concluded with revenue in the first two months of 2026 more than double the same period a year earlier.
Jez continues to work with Joe in Phase 2 of the engagement, on a retainer, supporting business efficiency and setting the business up for the next phase of its growth.

Procurement operating model redesign for a major insurance firm
Jez joined an Insight & Design Group engagement as a Senior Business Analyst before moving into the Senior Project Manager role. The six-month assignment focused on the redesign, build and delivery of the procurement target operating model for a major insurance firm.
The problem
A major insurance firm needed its procurement function redesigned: a new target operating model, and the governance and processes to run it, across both Sourcing and Supply Chain Management.
What Jez did
Jez oversaw the Procurement Target Operating Model redesign, build and delivery. The work included developing a refreshed governance structure and supporting processes across both Sourcing and Supply Chain Management.
He also worked across client teams and functions to keep the work aligned and ensure delivery continued to meet the client's requirements.
What changed
The engagement delivered a clearer target operating model, refreshed governance and defined processes for the procurement function.
